How to Start an Online Store in Pakistan With Little or No Investment

"I want to sell online, but I don't have money to invest." If you are in Pakistan and thinking about e-commerce, you have probably said this yourself, or searched for it at 2 AM.

Here is my honest answer: you need far less money than you think, but you cannot skip the work. I co-founded 12Monday Technologies, and one of our products, 12Commerce, is a store builder made for Pakistani small businesses. Building it meant thinking hard about one question: what is the smallest setup that lets a real person start taking real orders? This post is my answer, written so you can follow it whether you use our product or not.

What "no investment" actually means

Let's be clear about this first. "No investment" does not mean "no cost at all". It means you avoid the big upfront spending that most beginners think is required:

  • No custom website built by an agency
  • No warehouse or shop rent
  • No large stock bought before you know what sells
  • No paid ads on day one

What you still spend is time, a smartphone, an internet connection, and a small amount for your first products or samples. If you keep it that lean, your risk stays small while you learn.

Step 1: Pick one product you can actually deliver

Most people start by asking "what sells best online in Pakistan?" A better question is "what can I source, pack and deliver reliably from where I live?"

Good starting points:

  • Something you already make or can make: home-cooked food, baked items, stitched clothes, handmade jewellery, art.
  • Something you can source locally at a good price: from a wholesale market in your city, or a relative's business.
  • Something you know well: if you are into books, skincare or cricket gear, your knowledge is your edge.

Start with one category and a handful of products. A small, focused catalogue is easier to photograph, price and manage than fifty random items.

Test before you stock up

Before you spend on inventory, test demand. Share photos in your WhatsApp status, your family and friends groups, and a simple Facebook or Instagram page. If people ask "how much?" and "do you deliver to my area?", you are onto something. If nobody reacts, you just saved yourself money.

Step 2: Work out your price properly

This is where many new sellers lose money without noticing. Your price has to cover more than what you paid for the item. Write down every cost per order:

Product cost Rs ____
Packaging Rs ____
Delivery / courier Rs ____
Return risk buffer Rs ____
Your profit Rs ____
-------------------------------
Selling price Rs ____

Cash on delivery is very common in Pakistan, so some orders will get refused at the door and come back. Keep a small buffer in your price for that instead of acting surprised later. Fill in the numbers with real quotes from couriers in your area, not guesses.

Step 3: Get a simple online store, not just a page

You can start selling with only a WhatsApp number and an Instagram page. Many people do. The problem shows up when orders grow: product details get lost in chats, prices change in one place but not another, and you start keeping orders in a notebook.

A simple store fixes that. It gives you:

  • One link with all your products, prices and photos
  • A clear order flow, so the customer tells you exactly what they want
  • A record of every order in one place

You have a few ways to get one:

OptionWhat it costsGood to know
Free or low-cost store buildersFree plan or free trial, then a monthly price you can affordThe "little or no investment" route. No coding needed
WordPress with WooCommerceHosting and a domainFlexible and popular, but needs some technical comfort or a developer
ShopifyCheck its current pricing for Pakistan before you commitPolished, but check payment options for Pakistan too, because they change

Where 12Commerce fits

I'll be upfront that this is our product. 12Commerce was built for exactly this stage. You can start with a 30-day free trial without a credit card, add your products, pick a theme and connect WhatsApp. Orders arrive on WhatsApp and in a dashboard, and you can manage them from the web or a mobile app. If you already have a website, you can embed the store as a widget instead of rebuilding the site. There is also a free plan with small product and order limits for trying it out. Plans and limits change, so check the current details on the 12Commerce pricing page.

Whichever tool you pick, the rule is the same: choose something you can run yourself, so you don't depend on a developer every time you want to change a price.

Step 4: Make your products look trustworthy

Online, your photos and descriptions are your shop window. You don't need a studio:

  • Shoot in daylight near a window, on a plain background.
  • Take the same angles for every product so your store looks consistent.
  • Write descriptions that answer questions before they are asked: size, material, colour, weight, what is included, delivery time.
  • Show the price clearly. "DM for price" puts many buyers off.

Trust matters a lot when someone is paying a stranger online. A clear return or exchange policy, a real phone number and fast replies do more for your sales than a fancy logo.

Step 5: Sort out delivery and payments early

Decide before your first order:

  • Which courier you will use for your city and for other cities. Compare a couple and ask about cash on delivery handling and how quickly they pay you back.
  • Which payment options you accept. Cash on delivery is expected by many customers. Bank transfer and mobile wallets are options too, but be clear about what you accept.
  • How you will pack. Simple, neat packaging and a small thank-you note go a long way.

Run a test parcel to a friend in another city. You will learn more from one test delivery than from an hour of reading.

Step 6: Get your first orders without paid ads

Your first customers usually come from people who already know you. That's normal, and it's fine.

  • Share your store link with your own network first and ask for honest feedback.
  • Post consistently on one or two platforms where your buyers actually are.
  • Ask happy customers for a review or a photo of the product in use.
  • Reply fast. A customer who waits hours for an answer often buys from someone else.

Once you know which products sell and what a customer is worth to you, then think about running small, carefully tracked ads.

Step 7: Keep records and go legit as you grow

From the very first order, keep a simple record of sales, costs and profit, even in a spreadsheet. It tells you what is working, and you will need it later.

When selling becomes a regular income, look at the formal side: get a National Tax Number (NTN) through the FBR IRIS portal and talk to a tax advisor about what applies to your business. Doing this early makes it easier to work with couriers, payment providers and bigger clients.

A realistic plan for your first month

WeekFocus
1Pick one product category, test demand on WhatsApp and social media
2Price your products properly, set up your store, take good photos
3Fix your courier, payment and packaging process; send a test parcel
4Share your store, take your first orders, collect feedback

Small, steady steps beat a big launch that drains your savings.
